Scaling past fifty clients
The platform cost per client falls as you grow. The operational cost per client does not, unless you make it. Past about fifty clients that becomes the number that decides whether this is a good business.
What stops scaling
Not the associations, which are a few minutes each and then permanent. What accumulates is everything around them: onboarding steps done by hand, monthly reports assembled per client, billing reconciliation, access requests, and answering the same four questions from every new client.
The four things to systematise first
- Onboarding. One repeatable path from "client says yes" to "association live", with the Merchant Center ID as the only input you chase.
- Reporting. Per-client saving, generated rather than assembled. The report is what renews the fee, so it cannot be the thing you skip when busy.
- Billing. One invoice in, one invoice out per client, reconciled automatically. Centralised billing exists precisely to stop this becoming a part-time job.
- Permissions. Account managers who can onboard and report without having the keys to everything.

A useful test at any size: how many people have to touch a new client between the yes and the live association? If the answer is more than one, that is where the next fifty clients will hurt.
Churn behaves differently at scale
At ten clients, one leaving is noise. At a hundred, a two percent monthly churn is two clients a month you have to replace before you grow at all. The saving report is the cheapest retention tool you have, because it is the only routine communication where you tell a client a number that went down.
When to renegotiate
